最近和某些PjM同仁聊天,发现大家都很焦虑,大家不知道PjM的价值在哪里?未来怎么走?尤其是在互联网等产品导向很强的团队里。 个人是非常明白大家的焦虑的。因为在产品导向的团队里,作为PjM其实是属于弱势的一方,没有传统软件行业PM那么强势。反而产品经理是非常强势的一方。这让很多PjM失落。自己也是从传统软件行业出来的PjM,可以说是感同身受。 同时,PjM做出的贡献很难在产品导向的团队中体现出来,造成PjM对自己给团队带来的价值产生严重的焦虑。 而且,PjM对自己的职位未来发展不太清楚,造成不知未来如何前进的迷茫。 其实,失落、焦虑、迷茫未尝不是一件好事。这更加促进我们进一步进行思考。 在当前的国内互联网环境,很多时候,是一个产品的成功带起了一个公司,尤其是游戏项目。自然而然,大家就将重心放到产品:“做什么?” 而不是项目:“怎么做?” 上面。 然而,行业在变化,互联网/移动互联网风口已经不在,用户的各种需求都有互联网产品满足,而高质量、好服务、个性化的互联网产品才会取得用户的青睐。 同时,国内市场的竞争也从增量变成了存量,这更加对产品的快、好、省提出了要求,原来只要做好一个产品就行越来越不适应目前的市场需求。 因此,原来粗犷的产品开发方式就会愈来愈不适应当前的环境,而精益开发、敏捷迭代才是后续互联网产品的主流。重心开始向“怎么做?”倾斜。 即使如此,产品团队在互联网公司还是很强势,那么PjM该如何自处呢? 其实,主要就是要找准PjM在团队中的定位(团队构成的五要素之一)。当定位找对了,就不会有太多焦虑了。 在产品主导的团队中,PjM可以定位是产品的副手、项目协调员、外部沟通接口人、任务分配人、成本核算人、培训人、管理大师等等。 找好了定位,就可以在所在的定位上做出自己的贡献,自然而然就给团队带来应用的价值。 可是,互联网的PjM都是弱矩阵,没有太多的权力啊,这事情没有权力,可以做吗? emmm,我想起了某大师的一句话:权力不是职位赋予你的,而是你所做的事情夯实的。 什么意思,就是,只要公司章程或者明文规定这些事情PjM不能做,那么你就可以做。而你如果做好了这些事情,那么你的权力自然而然就体现出来了。 除了定位与权力带来的焦虑,还有一个就是PjM的职业未来发展。 老实讲,这个和是不是产品导向不是强关联。在传统软件行业也是存在这样的问题。 其实,PjM的发展路径还是比较广泛的。 一般是:Project Manager -> Program Manager -> Portfolio Manager 基本上就是从管理单个项目的项目经理,成长为管理多个项目的项目集经理,然后再成长为管理公司不同项目组合的经理(VP) 只是,由于互联网行业在国内的时间太短,而PjM加入到互联网行业也是近几年的事情,职业发展路径还是没有明确。 同时,PjM可以从跟进实际项目到给公司整体提供一套可靠的流程(PMO),或者成为业内软件研发流程指导实践的老师(Scrum Coach等等) 当然,PjM也可以成为一名优秀的产品经理,因为PjM不仅知道要做什么?更加知道怎么做得更好 PjM的未来如何发展,其实是要求大家开阔自己的思路。不能只聚焦在管理维度的提升,还要深入到产品维度与技术维度。 PjM可以一样去了解行业的未来趋势,用户心理研究、付费点的挖掘、产品相关设计等等互联网产品维度 同时PjM也需要去了解IT技术的发展趋势、前沿流行技术框架、产品整体技术架构等等 当你开始整合产品、技术维度与管理维度时,你就是这个行业的专家(不仅仅是管理,同时也是产品与技术),而你的未来也是宽广的。 一些自己的感悟,欢迎大家一起交流~
