December 2005 The most impressive people I know are all terrible procrastinators. So could it be that procrastination isn"t always bad? Most people who write about procrastination write about how to cure it. But this is, strictly speaking, impossible. There are an infinite number of things you could be doing. No matter what you work on, you"re not working on everything else. So the question is not how to avoid procrastination, but how to procrastinate well . There are three variants of procrastination, depending on what you do instead of working on something: you could work on (a) nothing, (b) something less important, or (c) something more important. That last type, I"d argue, is good procrastination. That"s the "absent-minded professor," who forgets to shave, or eat, or even perhaps look where he"s going while he"s thinking about some interesting question. In principle it shouldn"t work to put off the second kind of errand. You"re going to have to do whatever it is eventually. Why not (as past-due notices are always saying) do it now? The reason it pays to put off even those errands is that real work needs two things errands don"t: big chunks of time, and the right mood. If you get inspired by some project, it can be a net win to blow off everything you were supposed to do for the next few days to work on it. Yes, those errands may cost you more time when you finally get around to them. But if you get a lot done during those few days, you will be net more productive. In fact, it may not be a difference in degree, but a difference in kind. There may be types of work that can only be done in long, uninterrupted stretches, when inspiration hits, rather than dutifully in scheduled little slices. Empirically it seems to be so. When I think of the people I know who"ve done great things, I don"t imagine them dutifully crossing items off to-do lists. I imagine them sneaking off to work on some new idea. Conversely, forcing someone to perform errands synchronously is bound to limit their productivity. The cost of an interruption is not just the time it takes, but that it breaks the time on either side in half. You probably only have to interrupt someone a couple times a day before they"re unable to work on hard problems at all. I"ve wondered a lot about why startups are most productive at the very beginning, when they"re just a couple guys in an apartment. The main reason may be that there"s no one to interrupt them yet. In theory it"s good when the founders finally get enough money to hire people to do some of the work for them. But it may be better to be overworked than interrupted. Once you dilute a startup with ordinary office workers—with type-B procrastinators—the whole company starts to resonate at their frequency. They"re interrupt-driven, and soon you are too. Errands are so effective at killing great projects that a lot of people use them for that purpose. Someone who has decided to write a novel, for example, will suddenly find that the house needs cleaning. People who fail to write novels don"t do it by sitting in front of a blank page for days without writing anything. They do it by feeding the cat, going out to buy something they need for their apartment, meeting a friend for coffee, checking email. "I don"t have time to work," they say. And they don"t; they"ve made sure of that. (There"s also a variant where one has no place to work. The cure is to visit the places where famous people worked, and see how unsuitable they were.) I"ve used both these excuses at one time or another. I"ve learned a lot of tricks for making myself work over the last 20 years, but even now I don"t win consistently. Some days I get real work done. Other days are eaten up by errands. And I know it"s usually my fault: I let errands eat up the day, to avoid facing some hard problem. Are you working on one of them? Why not? Hamming was at Bell Labs when he started asking such questions. Once you"ve found them, you have to get yourself to work on them, and that can be hard. The bigger the problem, the harder it is to get yourself to work on it. Of course, the main reason people find it difficult to work on a particular problem is that they don"t enjoy it. When you"re young, especially, you often find yourself working on stuff you don"t really like-- because it seems impressive, for example, or because you"ve been assigned to work on it. Most grad students are stuck working on big problems they don"t really like, and grad school is thus synonymous with procrastination. But even when you like what you"re working on, it"s easier to get yourself to work on small problems than big ones. Why? Why is it so hard to work on big problems? One reason is that you may not get any reward in the forseeable future. If you work on something you can finish in a day or two, you can expect to have a nice feeling of accomplishment fairly soon. If the reward is indefinitely far in the future, it seems less real. Another reason people don"t work on big projects is, ironically, fear of wasting time. What if they fail? Then all the time they spent on it will be wasted. (In fact it probably won"t be, because work on hard projects almost always leads somewhere.) But the trouble with big problems can"t be just that they promise no immediate reward and might cause you to waste a lot of time. If that were all, they"d be no worse than going to visit your in-laws. There"s more to it than that. Big problems are terrifying. There"s an almost physical pain in facing them. It"s like having a vacuum cleaner hooked up to your imagination. All your initial ideas get sucked out immediately, and you don"t have any more, and yet the vacuum cleaner is still sucking. You can"t look a big problem too directly in the eye. You have to approach it somewhat obliquely. But you have to adjust the angle just right: you have to be facing the big problem directly enough that you catch some of the excitement radiating from it, but not so much that it paralyzes you. You can tighten the angle once you get going, just as a sailboat can sail closer to the wind once it gets underway. If you want to work on big things, you seem to have to trick yourself into doing it. You have to work on small things that could grow into big things, or work on successively larger things, or split the moral load with collaborators. It"s not a sign of weakness to depend on such tricks. The very best work has been done this way. When I talk to people who"ve managed to make themselves work on big things, I find that all blow off errands, and all feel guilty about it. I don"t think they should feel guilty. There"s more to do than anyone could. So someone doing the best work they can is inevitably going to leave a lot of errands undone. It seems a mistake to feel bad about that. I think the way to "solve" the problem of procrastination is to let delight pull you instead of making a to-do list push you. Work on an ambitious project you really enjoy, and sail as close to the wind as you can, and you"ll leave the right things undone.

一、前言        作为对软件工程系学生，本人对互联网产品有着极浓的兴趣，在空闲时间会学习一些产品知识，并希望通过本次报告提高自身对互联网产品的理解，增强自己的产品感。 二、体验环境 产品版本：腾讯会议v1.4.1 & Zoom Cloud Meetings v4.6.10（以下简称为Zoom） 设备型号：iPhone7 体验环境：IOS11.2.6 三、背景分析 2020年，因为疫情影响，线上教学以及线上办公成为了全国人民所面临的巨大需求，而针对这一需求，腾讯和Zoom两家公司的腾讯会议、Zoom这两款产品，迅速满足了大多数用户的使用需要，与此同时线上（远程）办公的爆发式增长也可能成为该行业进一步发展的良好契机，因此，分析已有的优秀产品并从中汲取经验，有利于做出更好的产品以便在后续的竞争中获得更大的市场份额。四、竞品市场分析        腾讯会议和Zoom是当前远程会议类app的典型代表，在当前的远程办公领域具有相当的代表性，因此两者的竞争格局和发展趋势都值得我们进行了解分析。     腾讯会议是腾讯云旗下的一款音视频会议产品，于2019年12月底上线。截至2020年3月18日，腾讯会议日活跃账户数超过1000万，属于远程会议类APP中的新生力量。     Zoom由来自于Cisco与WebEx的工程师2011年研发推出（2013年进入中国市场），并迅速在全球流行，是一款多人手机云视频会议软件，为用户提供兼备高清视频会议与移动网络会议功能的免费云视频通话服务。从百度指数的搜索指数来看，二者的热度从春节到现在都保持在较高的水平，其中腾讯会议处在优势地位。 从IOS APP Store排行榜可以看出，目前腾讯会议和Zoom在商务板块的国内市场占有率上都有着不错的表现，腾讯会议处在第二名，而Zoom处在第五名；而在小米应用市场方面的数据，Zoom的排名仅在12名，与排名第二的腾讯会议差距较大。 综上所述，腾讯会议在目前国内市场上的受欢迎程度比Zoom要高一些。五、产品核心策略分析 1. 产品定位 产品定位专为企业打造的一个工作商务沟通、协同、智能移动办公平台，帮助企业内部沟通和商务沟通更加高效安全提供完全BYOD（bring your own device）式的统一通信技术解决方案。 上线时间2019年2011年(2013年进入中国市场) 用户群体有线上会议需求的企业和组织有线上会议需求的企业和组织 产品优势用户群体广泛（依托于微信十多亿的用户）、腾讯产品的品牌价值迭代多个版本、用户体验好、有众多知名企业使用该产品2. 用户群特征 从百度指数获取的数据可以发现，这两款产品的用户更多地集中在广东、北京、上海等经济较为发达的地区，一线城市占据更高的比例，原因可能是一线城市/发达地区具有更大的企业，此外这些地区的企业对于线上办公、提高企业效率的需求比较大。而年龄分布也与大多数企业中职员的年龄分布相吻合。六、产品结构分析 1. 功能规格 注：此表所有数据均由本人在iphone7及iPad air2下测试得到，仅代表该版本环境下的两产品功能。 2. 关键功能对比 ①安全功能： 腾讯会议：Zoom：目前腾讯会议采取的安全策略是设置是否主持人的方式进行屏幕共享限制，在主持人将不属于本会议的人员移出后可以选择不允许其再次进入，这一定程度上阻止了一些不速之客；而Zoom则是采用管理员准入和更高级别的权限控制（共享屏幕、聊天、自己改名三个选项），降低了聊天区和用户名称出现不适宜内容的风险，同时在会议人员到齐后可以进行会议加锁，禁止其他人员加入本场会议（这种做法显然不适用于参会人员不确定的场景，但也是为用户提供了一个隔绝干扰的方法）。 思考与建议： Zoom的管理员准入方式对于避免非与会人员的加入效果很好，腾讯会议可以学习这种方式以确保在无密码的即兴会议中与会人员的控制，提高会议的安全性，保障好客户的隐私；而Zoom可以在原本的基础上增加批量处理的操作，通过反选等措施帮助管理员降低操作难度，更好地处理大群体会议中的人员准入。 ②屏幕共享功能 腾讯会议： 共享者：观看者（截图操作前后）：Zoom： 共享者：观看者（可远程操作视角，图二存在严重屏幕遮挡问题）：两者在屏幕共享方面各有千秋： 腾讯会议支持共享屏幕水印选项且用户截图后会弹窗提醒，此举可以保障用户的隐私不被泄漏，即是泄漏也可溯源，但是水印标志仅有一个，且覆盖范围较小，对于局部截图不能够很好防范； Zoom方面则是在共享本身做得更好：添加远程控制屏幕选项和涂鸦功能都能大大提高与会各方的互动效率，使得沟通更加方便，但是它的屏幕遮挡是急需解决的一个问题。 思考与建议：     腾讯会议的共享水印和Zoom的远程屏幕控制、涂鸦功能，一者注重用户隐私，一者注重用户互动体验，在各自的领域都十分出彩，若各自能够取长补短，定能使自己的产品更受用户喜爱。 ③预约会议功能： 腾讯会议：Zoom：两者的预约会议功能都实现了与本地日历相结合的功能，在会议开始前会通过日历提醒用户，不过Zoom在程序主页面加上带背景的待办会议备忘，相较于腾讯会议的界面要好看一些，也能在会议tab中查看待进行的和已录制的会议。七、总结和思考        腾讯会议和Zoom作为远程会议类APP领域目前的领头羊，在整个分析过程中，一遍又一遍地带我震撼，许多诸如虚拟背景、截屏模糊、会议加锁、共享屏幕水印等功能都无不体现了这两支产品团队在设计上对人性的洞察，他们把他们对用户需求的理解很好地在产品中体现出来，也为我这个产品新人提供了不少学习的思路，以下是我们对这两款产品各自亮点和待优化之处的一点思考：     腾讯会议相对于Zoom而言，个人认为最大的优势在于依托于腾讯本身在社交领域的强势资源，通过微信小程序等方式进行引流，能够大大提高产品的知名度和用户粘度；而Zoom作为面世至今九年的产品，它经历了多次的迭代，对于用户需求的把握会更好一些，使得它的产品在用户体验方面个人认为很不错。但是作为追求产品极致体验的我还是想指出他们各自的一些待优化之处： 腾讯会议： 用户体验方面： ①目前不设有视频预览功能，无法满足用户在正式会议前进行视频测试的需求，建议加上这一功能。     ②目前不设有屏幕录制功能，有一部分会议存在存档及复盘的需求，加上这一功能能够很好地满足这一需求。     ③屏幕共享方面，可以考虑增加远程屏幕控制和涂鸦功能，提高与会人员的互动效率；顶部弹框的弹出响应不够灵敏，可以采取加入“弹出/收起/固定”按钮解决这一问题。     ④显示方面，Zoom的画廊视图可以作为参考，但本人认为若能提供更高自由度的用户自定义屏幕显示顺序的话，将会给用户带来较好的参会体验（现有的发言者前置模式也很不错）。     ⑤在线文档方面，考虑到部分设计类用户的展示需求，可以将ppt也列入可新建类别中，供需要协商制作ppt的团队使用。     ⑥腾讯会议iPad端登录界面不支持横屏操作，可以考虑添加此响应式显示。     ⑦对于本应用的热门功能可以在用户第一次使用时提供使用指导。 隐私安全方面：     ①目前不设有人员准入功能，会存在无关人员加入会议造成隐私泄露的风险，建议加上此功能。     ②对于在切换应用时截屏的操作，腾讯会议可以效仿Zoom推出截屏模糊功能，保护用户的隐私。Zoom ： 用户体验方面： ①对于用户准入功能，可以增加批量处理操作供管理者更便利地进行大群体会议的人员准入审核工作。 ②聊天功能需要解决现存的iPad端无法接收PC端发出的文件同时无法上传文件的问题。 ③屏幕共享方面，屏幕遮挡问题急需解决，会很影响用户的使用体验；多人共享功能在单显示屏环境下表现不如人意，需要进行优化。 ④在线文档使用oneDrive等方式对于非计算机熟练操作者来说存在一定难度，若能直接使用类似腾讯会议的文件上传或具体类别文件在线生成的方式相信会很好地降低用户的操作难度。 ⑤对于本应用的热门功能可以在用户第一次使用时提供使用指导。 ⑥iPad端Zoom拔耳机后左上角音效显示为无声，实际上仍能听到会议内容外放，需要优化。 隐私安全方面：     ①可以添加屏幕共享水印功能及在获取到用户截图动作后弹窗提示未授权的截图可能存在违法风险，保障用户的隐私不受侵犯。     ②虚拟背景功能中的边缘计算算法有待优化，当屏幕旋转180°后将人物衣服虚拟掉的概率大幅上升。
